So while making terrain comes quite easily to me- painting and modifying minis is not so simple. I want to make a faceless demon for a game, both as an enemy to fight and in statue form. I'm taking inspiration from silent hill, specifically "Valtiel" for those who don't know the series here's a picture from the second film The question is, where do I start? I've watched video's on converting toys to monsters but I don't now what to get as a base. Any help or ideas would be appreciated

To be honest alot of "masked" super heroes would potentially be a good initial start. You will have to butcher or sand the face down a bit (use fine grit and consider giving the entire mini a light sanding to give it univlformity)
Alternatively you can use a standard mini and give it a "face lift" and use green stuff to reform the face.
For the weird figure characteristics, I would suggest a zombie base...there are plenty of Zombies that are more like gaunt and withered corpses rather than the gorey, entrails dragging rot zombies.
Vampire figures or ghouls may be other good alts. Again, the face seems the most prominent feature you want to portray.
Now, how big do you want it? Larger minis will have more noticeable faceless features. How are you going to make it demonic? What things give it a demonic quality?
A good super hero mini option would likely be venom or carnage. They seem likely to be in a more feral pose than other super heroes. They may also be easier to give a faceless appearance.
Alternatively, Spiderman may also work well.

Didn't even think about venom and carnage- they'd be perfect base- I'm going pretty huge- it will be the final fight for my group- and with 7 player,s it's going to have to be pretty strong too, so huge is good- its the demon the evil group of npc's summon from a plain called "the void" (homebrew games ftw)
