Sounds like something that happens with one of the groups I've been running for a while.
We tend to play short bursts and then schedules get shifted and we need to hammer out a time when we can all get together and compare schedules to plan the next several sessions.

Our group has just finished moving two players into different houses, and the third will move next month into his new house where we will game from then on out!
We have one guy settling in post divorce with a 7 yo kid to share across the state.
Life can get crazy!

We have one guy settling in post divorce with a 7 yo kid to share across the state. Life can get crazy! With the group I mentioned it's even more out there. For me, I kind of work as a "Do What's needed" thing where I can end up called in for crazy things like being dumped down in Kentucky for several months to set up a small thing there or someone forgets some things for a presentation and I end up woken up at 2 in the morning to fly across the continent and meet the guy in the airport to hand stuff over before turning around to fly back (Still annoyed with that one since I'd have loved to actually leave the airport in Hawaii)...or be the one who goes from computer to computer for full backups of everything... Another works for a local fire department on a 1 day on 2 days off normal schedule combined with volunteer hours at some other ones nearby. Add in two kids under 3 and that goes nuts. Another does temp work and dealing with a divorce. There's the guy who also has 2 young kids (5 and 2) who have a lot of development issues and does maintenance work. Last guy just finished college and is looking for work nearby while doing other things. There was another one who moved further away who was a courier for the Air Force...his exit from the group involved turning a final encounter into a nuclear warzone. Getting everyone together was a pain in the rear.

This is the reason why my games of fridays are all coop in and coop out also why i need 8 players.
Dont need those pesky reasons for characters leaving or joining out of nowhere. Just say they were afk or had somthing else to do. Doing coop in and coop out also gives players the impression they are not the only adventurers out there. My group usually have ads in game to seek assistances for adventuring. Thus new players can simply be adventurers who saw the ad and showed up for some exploring.
Overall yes some players miss on stories... But it also led to awesome saves by heroes showing when the party was in dire need.
I barely ever cancel the game when im not there or if my table players falls below 3. Then again ive dmed for 2 players and even did a solo game once or twice. Lets not start me on dmless games i did !!!
But yeah one solution could be coop in coop out.

Ive run through a few Dark Sun modules with just a buddy and no DM back in highschool. It was actually pretty fun

If I'm running my own campaign world, and I feel I can adjust my scenario without breaking the narrative I'm going for, then I'll run with fewer players than I normally want. But for my home brew games, narrative is very important and my players know that when they are in my home brew world, things go on whether they are there to experience them or not. I have a timeline set up for events which are important to the campaign and if the PCs don't interact with those events, well they happen anyway and the PCs will learn about it at a later time.
This of course means that things can change depending on whether the PCs are there or not. Now I try and make sure they know about something that they would have a chance to find out about ahead of time, but if they don't make an effort to be where they should be, things will go on anyway.
I was running a weird west scenario that had a mining company break into an area where a demon was imprisoned on our world. The mine owner put out a call for all mercenaries to come to his mine to kill the demon and imps that had been summoned already from the initial attack on the miners. The PCs took a few extra days to go there and some of the mercenaries had not survived the encounter. Their bodies had been added to the gate structure that the demon was building in the mine to connect to the plane of Hell.
This allowed more imps to enter our plane because the gate opening was high enough for them to walk through. Fortunately for the players, they managed to attack before the gate was made big enough for other demons to come through, otherwise, it would have been a much harder fight for them.
If I had fewer players than I knew could handle that scenario, I would have either canceled the session or had the players get with some other mercenary NPCs to help them fight the demon.
For modules that I haven't created, like for instance the Pathfinder Adventure Path Kingmaker, which I am currently running, I'll cancel a session if I don't get enough players showing up as there are elements to the module that I won't want to modify that much to allow fewer players to adventure in it.
