What do you think an ultimate set of 2.5next piece would consist of?
How many and how long of walls? How many sets of doors? Torches? Jail cell doors? Etc?

the ultimate set would fill up my whole basement if you ask me.
but to be honest... you just need the basics. the rest is just adding up to those basics...
basics for me are these... - dungeon set... --- Walls (12 inch, 6 inch, 3 inch, 1 inch) about 4-6 of them all --- stalagmites (about 6-10) --- Rocks (same as stalagmites) --- Rough terrain (4-6 as well)
- Wilderness set... --- Trees (8-10 different sizes.) --- Roads (alternatives but i can see it as necessary) --- Bushes (about 6-10) --- Rough terrain same as dungeon set but with natural stuff instead.
- Other Stuff --- Doors (wooden, stones, secrets, portcullis) about 4 each should be enough --- Light sources (braziers, torches on stands) again 4 of each.
thats to me the very basics you need to play a game with visuals. the rest is just adding up to those basics, by simply adding up to the room visuals. so i'd say the ultimate set to me is the basics, with everything else that you can think of. which is to say the ultimate set do not exists yet. or would take a hell of a lot of space.
NOTE: i am not the kind that leaves anything ont he table for long. i play theater of the mind until they arrive in a room where there is something i wanna show them. so these materials are for the people who want about 2-3 rooms at maximum on the table at any give time. if you want to do like DMG and have the whole place laid down, you will need about 3 times what i showed here. and if you want to reuse everything once in a while. only 2 times what i showed here.

I went through this making my 2D printouts for Copper Dragon Dungeons... I made a ton of pieces, but after playing with them a while, I realized I did not have enough pieces in practically every type! Good luck trying to figure out the ideal number of each piece. Mine is still a work-in-progress. Experience will likely show you what all you need, for most situations. Cheers!
